There used to be a simple story about where AI power lived: in the compute, in the data, in the model weights. The companies that controlled those things controlled the future.
That story still has some truth in it. But it’s getting more complicated. Lately I keep noticing a different locus — not the capability, but the credential. Not what the system can do, but who holds the account, who controls the distribution channel, who has the technical ability to issue a revocation.
Access is becoming governance. Not as a metaphor — as an actual operational fact. A model that can’t reach its API endpoint is a paperweight, regardless of what’s in the weights. A lab that loses its cloud provider relationship faces a different kind of problem than the one that shows up in the capability benchmarks.
The key holders are accruing a kind of power that doesn’t have a clean name yet. It’s not ownership. It’s not technical capability. It’s more like custody — the ability to decide, at any given moment, whether the thing runs at all.
That seems worth thinking about. Who holds the key. What conditions make them willing to turn it. What happens if they aren’t.
